A beta that produces vibes isn’t a beta. A beta that doesn’t change your roadmap was a waste of everyone’s time. Structure it so every cohort returns real signal you can act on.

Invite the right people

Closer to your ICP beats more numerous: 30 right testers will teach you more than 300 random ones.

  • Score signups by role, stage and intent.
  • Invite the 30 highest-fit first.
  • Hold back the rest as Wave 2 and Wave 3.

Define one success metric per cohort

Activation rate, time to first value, or feedback rate. Pick one. Optimise everything else for that.

Assign jobs-to-be-done

Give testers structured tasks, not “let me know what you think.” Track completion and quality.

Activation is all that matters in week one

If testers don’t reach value in 72 hours, you’ve already lost most of them. Track it ruthlessly, and catch idle testers fast: anyone not back in 4 days gets a personal note.

  • Ask one specific question.
  • Make the next action one click.

Cluster feedback before you act

If three testers say the same thing in different words, that’s a roadmap candidate. If one tester says it loudly, that’s noise.

Route feedback to the roadmap, then close the loop

Cluster what you learn, link it to roadmap candidates, and capture testimonials from your happiest testers. Every shipped fix gets a personal message to the testers who asked for it, that’s what turns testers into evangelists.
